The First Step to a Custom VTuber Model: From OC to VTuber Model — How to Nail Your Character Design

Draw Market
Update on Aug 11, 2026

You've watched a ton of "how to make a vtuber model" tutorials, saved up enough to commission a custom vtuber model, and reached out to a modeler full of excitement. Their very first reply stops you in your tracks: "Do you have a character design sheet?"

This is the first real hurdle most new VTuber streamers run into.

You've got a vague image in your head, maybe even thousands of words of written lore, but what a modeler needs isn't text. It's a visual they can work with straight away. Character design. That's the real first step toward your custom model 👇.

The Custom Model Workflow

If you want to design your own character and eventually get a fully animated custom vtuber model, the whole process breaks down into five steps:

Step 1: Character Design. Turn the OC in your head into a clean, well-structured ref sheet (reference sheet). A proper ref sheet should include a full-body illustration, component breakdowns, color specifications, and expression references, so your Live2D separation artist and rigger can immediately understand your character's structure and start working. (We've laid out a detailed ref sheet checklist later in this post, keep scrolling if you need it 👇)

Step 2: Live2D Separation & Layering. An artist takes your design sheet and slices it into dozens, sometimes over a hundred, separate layers. Front hair, back hair, individual facial features for deformation, independent body parts. This stage sets the ceiling for how good your model can look in motion. (Quick tip: many artists on Draw.Market offer character design commissions that already include the separation service, so one order covers everything with way less hassle.)

Step 3: Rigging & Animation. A rigger takes those layered files and adds bones, parameters, and physics so your model responds to your facial expressions and movements in real time.

Step 4: Testing in VTube Studio. Import the finished model into your tracking software and test everything: expression tracking, motion range, physics swing.

Step 5: Go Live. Once everything is dialed in, your custom vtuber model is ready to debut.

Key Elements of a Standard Ref Sheet

Now that you've seen the listings, you might be wondering what a professional character design sheet actually looks like. Here's a breakdown of the key elements of a standard ref sheet. Use it as a checklist when reviewing deliveries, or as a communication guide before placing an order.

1. Character Information & Visual Design

  • Basic Character Info: Your character's name, age, height, personality traits, and other background details.
  • Full-Body View: A clear, unobstructed full-body illustration that helps the modeler accurately understand your character's body structure and clothing silhouette. The front-facing full-body view is the most critical angle. Your character should be in an A-pose (arms slightly away from the body) or T-pose (arms extended horizontally), making it easier for the separation artist to work on body joints. Some high-detail commissions may also require side views to help confirm facial depth and clothing thickness.
  • Expression Set: Typically includes neutral, happy, angry, sad, shy, and similar core expressions.

  • Outfit & Accessories: A detailed showcase of clothing style, layering structure, and all accessories. Complex accessories benefit from close-up detail shots.

69ebaf415eed21aaaed60addE1pkxgsk07

  • Color Palette: A complete color swatch with accurate Hex codes or RGB values for each part, preventing color discrepancies during the coloring phase.

2. Separation & Layer Preparation

This section directly determines whether your Live2D model can move properly. The design sheet needs to provide clear guidance for the layer separation work that comes next.

  • Clear Component Separation Markers: Use different colors or annotations to clearly indicate all parts that need to move independently, such as hair (front hair, back hair, ahoge, etc.), eyebrows, eyes (pupils, highlights, etc.), mouth (at minimum open and closed states), as well as the body, arms, and clothing elements like ribbons or capes. If there are parts that require physics simulation (such as long hair, skirts, or tails), they can also be noted here.

Before You Order: A Quick Checklist

Found a listing you love? Take two minutes to run through these points. It'll save you a ton of headaches later.

Commercial Use Rights: A custom vtuber model needs full commercial clearance. Double-check: does the license cover livestreaming? Can you use the design on merch? Is the license perpetual or time-limited?

Layer Separation Service: This one is crucial. If you plan to hire a Live2D rigger later, make sure the files you receive are already properly separated into layers, not just a single flat illustration. Many character design listings on Draw.Market come with separation included, letting you jump straight into rigging, which is way more efficient.

Additional Costs: The base price typically only covers a standard pose and a basic expression set. Some items often require extra fees, so be sure to confirm with the designer before ordering. Examples include:

  • Additional outfits or new costume designs
  • Extra expression variations (such as closed eyes, winks, special mouth shapes, etc.)
  • Hand gestures or special poses (such as a heart sign, waving, and other standalone action shots)
  • And more

Communication & Deliverables: Nail down the details upfront. How many sketch rounds do you get? How many free revisions? What does the color approval process look like? What's the turnaround time? The clearer the workflow, the smoother the collaboration.

FAQ

Q: I can't draw at all. Can I still commission a character design?

A: Absolutely. You don't need to know how to draw, you just need to communicate your vision. A handful of keywords, a few reference images, a paragraph of written description: a good designer can turn that into a clear, polished design. (One heads-up: some artists don't accept purely text-based briefs and will ask for a rough draft image, so always check the listing details before ordering.)

Q: I don't want to juggle multiple artists and riggers. Is there an all-in-one solution?

A: For sure. You can search directly on Draw.Market for "art+rigging" listings. Some sellers offer complete packages, from character design all the way to a fully rigged model. We'll dive deeper into this topic in our next blog post, where we'll round up the best all-in-one commissions on the platform.

Q: Who owns the rights to the design? Can I use it for streaming and merch?

A: It depends on the license terms you purchase. Most character design listings on Draw.Market include commercial streaming rights. For other uses like merch production, we recommend double-checking the specific license scope before ordering.
